Step 01
Before the session

One folder. One file. Claude knows where to work.

Before you build anything, you set up the workspace every agent will live in. It takes five minutes. Every agent you build from this point lives in this one folder on your computer: today, next week, next year.

Create your Operate folder.

One folder, anywhere on your computer. Most people call it Operate. Every agent you ever build lives inside it.

Step 02

Connect it to Claude Cowork.

Open the Claude desktop app, switch to Cowork mode, and click Connect a folder. Claude can now read from it and write back to it.

Step 03

Add a simple Chief of Staff file.

A short file that tells Claude your name, your business, and a few operating rules. It means Claude already knows your context every time you open a session.

What an agent actually is

An agent is a folder with five files.

Not a chatbot. Not a prompt. An agent is a set of instructions Claude follows the same way every time, on any task you point it at. The five-file structure never changes. The content inside is yours.

01 · start-here
The job description. What this agent does, what it needs, and where to begin. Every run starts here.
02 · golden-example
The most important file. One finished example of exactly what good output looks like. Claude uses this to aim. The better the example, the better every run.
03 · process
The standard operating procedure. Every step Claude takes, in order, every time. This is what makes the agent consistent rather than creative.
04 · context
The raw materials. Where to find the inputs this task needs: files on your computer, connected apps, reference documents.
05 · quality
The quality check. Gates the agent runs against its own output before it returns the work to you.

Before you build one

First, watch the Idea to Plan agent run.

Before you build anything yourself, you watch a complete agent run from start to finish. You hand the Idea to Plan agent a raw business idea. It hands back a phased plan, a numbered checklist, and rated blind spots, produced while you watch. No slides. No theory. A real run so you know exactly what you are building toward.

Run the Lead Magnet Outline Tool.

Open the start-here file. Give it a real topic from your business. See what it produces. Note anything that is not quite right. That becomes your first improvement.

Pick the task you do most often that is always the same shape. Run the Agent Builder v5. You have the golden example from the replay to guide it.

Write down what did not work.
